In small or stable environments, central convenience may win. In large, fast-moving enterprises, semantic integrity usually wins eventually—after a lot of pain.

Failure Modes

This pattern can go wrong in predictable ways.

1. “Domain-owned” becomes “every team emits whatever it likes”

Without standards, discoverability, and review, federation degenerates into chaos.

2. Raw events are mistaken for analytical products

A team publishes every internal state transition and calls it a business event strategy. Downstream analytics drowns in noise and accidental complexity.

3. Reconciliation logic leaks into every consumer

If each dashboard, data scientist, and downstream product rebuilds cross-domain joins, you have recreated semantic fragmentation at scale.
